How to Reduce COD Returns (RTO) in Pakistan

In COD ecommerce, the parcel that comes back costs you twice — the delivery out and the return in — and pays you nothing. Return-to-origin (RTO) is the quiet difference between resellers who profit and resellers who churn. The good news: most refused parcels are preventable, because most refusals are decided before the courier ever rings the bell.
Confirm before you ship — properly
The single highest-impact habit is a real confirmation call (or WhatsApp voice note) that does three things:
- Confirms the door total. Quote the FULL amount the courier will collect — product + delivery + COD fee. "PKR 1,265 total, courier ko dena hoga" prevents the doorstep shock that causes refusals.
- Confirms the address and area. Wrong-area deliveries fail at much higher rates; thirty seconds of confirmation beats a week of parcel limbo.
- Sets the delivery window honestly. A customer told "3–5 days" who receives in 4 is happy; one told "kal mil jayega" who receives in 4 refuses.
Sell honestly, receive gladly
Every exaggeration in your listing converts into an RTO at the door. Use the real product photos, state the real specs, and price with the door-price formula so there are no hidden amounts. If a customer orders several different products, tell them upfront they may arrive as separate parcels with separate COD collections — surprise split deliveries are a classic refusal trigger.
Structure the risk out
- Prefer advance payment for high-value items. Even a partial deposit (Bayana) filters out non-serious buyers — and China-sourced products should always be prepaid, since their 10–17 day lead time multiplies doorstep regret.
- Track repeat refusers. A customer who refused twice will refuse a third time; require advance payment or decline politely.
- Follow up with tracking. A short "parcel ships today" message keeps the order alive in the customer's mind — forgotten orders get refused.
